Today I'm presenting the production workflow behind my 34-page research report on wing iconography in Renaissance and Baroque paintings. This is an academic paper for my methodology course at Saint-Luc.
The focus of this presentation isn't the art history content itself - it's how the report was produced. I built a multi-agent AI pipeline that handles research analysis, source evaluation, LaTeX formatting, and bibliography management. The entire document - from raw PDFs to final typeset report - was orchestrated through specialized AI agents.
I'll walk you through the architecture, the tools, and the lessons learned. Questions welcome at the end.
Here's where we're headed - eight sections that tell the complete story.
We'll start with something foundational: my Claude Instructions setup. Think of it as the operating system for how I work with AI. Then we'll look at how the project is actually structured - the architecture.
After that, we follow the chronological workflow: building the thesaurus and mindmap first, then gathering research sources, running them through the multi-agent analysis pipeline, and finally assembling everything with the tech stack into the final result.
At the end, I'll show you a few other projects I've built using similar approaches - just to give you a sense of how this thinking applies beyond academic work.
Before we dive into the details, let me give you the bird's eye view. This is the five-step pipeline that transforms raw research into a finished report.
It starts with Research - I collected over 40 academic PDFs from databases like Persee, JSTOR, and HAL. That's the raw material.
Then comes AI Analysis - five specialized agents process each document, extracting different types of information. This is where the magic happens.
Next is LaTeX Writing - taking those AI analyses and weaving them into a proper academic document structure.
Then HTML Design - because some pages, like the cover and mindmap, are easier to design visually. These get exported to PDF using Playwright.
Finally, compilation into the final PDF. Currently at version 2.6 - semantic versioning, because why not treat academic work like software?
Now let's walk through each piece.
Ensuite vient l'Analyse IA - cinq agents specialises traitent chaque document, extrayant differents types d'information.
Maintenant parcourons chaque piece.
Let's start with the foundation. Before I could build anything, I needed a way to consistently work with AI agents. This is my Claude Instructions framework.
Voici mon framework Claude Instructions.
This is something I've been building on the side, and it's become essential to how I work. Think of it as a reusable library of AI agent configurations.
The architecture is hierarchical. At the top, you have global rules that every agent inherits - security guidelines following OWASP, code style preferences, general principles. These live in a /rules folder.
Then you have specialized agents for different domains. Senior Fullstack for web development. UX Expert that knows how to write Playwright tests. Memory Manager for knowledge graphs and RAG systems. Each one has deep expertise in its area.
There's also MCP integration - that's Model Context Protocol - which lets agents connect to external tools like databases and headless browsers. It's how the AI can actually do things, not just talk about them.
The benefit? When I start a new project, I don't start from zero. I have consistent quality, predictable behavior, and I can focus on the actual problem instead of re-explaining context to the AI.
This framework is what powers all the AI work you'll see in this project.
Now let's look at how this specific project is organized. Good architecture makes everything else possible.
Here's the full project structure. The organizing principle is separation of concerns - each folder has one clear responsibility.
01-portfolio/ is the heart of the academic output. All the LaTeX sources live here, along with over 20 PDF versions - yes, I track every release with semantic versioning. It sounds overkill for academic work, but it's saved me more than once.
02-design-pages/ is where visual HTML pages are built - the cover, the mindmap, the back cover. Things that would be painful to create in LaTeX. These get exported to PDF using Playwright and merged into the final document.
03-presentation/ - that's what you're looking at right now. Built with Reveal.js, same design system as everything else.
And then there's research/agents/ - this is where the AI magic happens. The five specialized agents that automatically analyze every source document.
The workflow flows naturally: Research feeds into Design, which feeds into Production. And the design system - the colors, typography, components - is shared across everything. Consistency without repetition.
Speaking of design system - let me tell you about the visual identity. It's inspired by Morag Myerscough, the British designer famous for bold geometric shapes and saturated colors that make you smile.
The palette: Gold, Crimson, Azure, Orange, Violet, Lime. You've been seeing these colors throughout this presentation. They're the same in the PDF, in all the HTML pages, everywhere.
The CSS is properly architected - variables for consistency, typography scales, reusable components, utility classes. It's not just pretty, it's maintainable.
Why this approach? I wanted something that felt vibrant and alive, but still academically serious. Bold colors don't mean frivolous content. The methodology is rigorous - the presentation just doesn't have to be boring.
La palette : Or, Cramoisi, Azur, Orange, Violet, Lime.
Now we get into the actual workflow. And it starts somewhere you might not expect - with vocabulary. The thesaurus and mindmap come before any AI analysis.
This might seem old-school, but it's crucial. Before I let any AI agent touch my sources, I needed to understand my own subject. The thesaurus follows the AFNOR methodology - a French standard for building controlled vocabularies.
Step one: define the subject precisely. Not just "wings" but "wing iconography in paintings" - the visual representation of wings in the context of art history.
Step two: collect terms through brainstorming and preliminary reading. What words do experts use? What concepts keep coming up?
Step three: organize hierarchically. Generic to specific. "Flying creatures" contains "birds" contains "eagle". Relationships matter as much as definitions.
Step four: visualize as a mindmap. I used Mind Elixir, a JavaScript library, styled with the Myerscough aesthetic. Claude Code helped generate the initial structure - 140+ terms organized hierarchically.
The mindmap gets exported to PNG via Playwright and integrated directly into the final PDF. It's not just documentation - it's a visual summary of the entire research domain.
Etape trois : organiser hierarchiquement. Du generique au specifique. "Creatures volantes" contient "oiseaux" contient "aigle".
With the thesaurus in place, I knew what I was looking for. Time to gather the raw material - over 40 academic sources from four different databases.
Let me show you how the research folder is organized. This is where the AI agents live and work.
The orchestrator is analyseur_pdf_auto.py - a Python script that coordinates everything. In the prompts/ folder, you have the instruction files for each agent.
Five agents, each with a specific role:
Agent 0 - ORCHESTRATOR coordinates the others and synthesizes final results.
Agent 1 - SORTER evaluates source quality using MDRD criteria - Authority, Currency, Objectivity, Accuracy. It decides if a source is worth analyzing or should be rejected.
Agent 2 - EXTRACTOR pulls out artworks, artists, time periods, keywords - the factual content.
Agent 3 - ICONOGRAPHIC performs Panofsky-style analysis - the five-step iconographic method that art historians use.
Agent 4 - TEXT structures everything into clean Markdown with proper paragraph numbering for citation.
Sources are organized in three folders: to analyze, completed, and rejected. Clear workflow, clear status.
Workflow clair, statut clair.
Now for the technical heart of the project. This is where those five agents actually do their work - processing over 40 sources and generating structured analysis for each one.
Here's the visual of what happens. A PDF goes in on the left, and five Markdown files come out on the right. Each agent produces a specific deliverable.
Agent 1 outputs 01-evaluation-MDRD.md - a reliability assessment. Is this source authoritative? Current? Objective? Accurate?
Agent 2 outputs 02-extraction-thematique.md - all the themes, artworks, and artists extracted with structured metadata.
Agent 3 outputs 03-analyse-iconographique.md - the actual Panofsky analysis. Pre-iconographic description, iconographic analysis, iconological interpretation.
Agent 4 outputs 04-analyse-texte.md - structured text with paragraph numbers ready for citation.
Plus the orchestrator creates a synthesis that ties everything together.
Let me give you a concrete example. When I fed in Therel's article on wing iconography from Persee, Agent 1 immediately flagged it as high-authority - peer-reviewed journal, well-cited author. Agent 2 extracted 12 artworks and 8 artists. Agent 3 produced a three-page iconographic analysis. All automatically.
Actuelle ? Objective ? Exacte ?
Agent 3 produit 03-analyse-iconographique.md - l'analyse Panofsky proprement dite. Description pre-iconographique, analyse iconographique, interpretation iconologique.
Let's peek under the hood. The code is actually pretty straightforward Python.
PyPDF2 handles text extraction from the PDFs. Then each agent gets called sequentially with the extracted text and its specific prompt.
The important part: everything runs locally. I'm using Ollama with the qwen3:32b model on my mini PC. No data sent to OpenAI, no cloud services, no API costs. Complete privacy and control.
Each agent has a 30-minute timeout - some of these academic PDFs are 50+ pages, and thorough analysis takes time.
And here's something crucial: I've built in anti-hallucination rules. The agents can only cite metadata that actually exists in the PDF content. If they can't find an author name, they say "author not found" - they don't make one up. No invented dates, no fabricated citations.
This is the difference between useful AI assistance and dangerous hallucination. The rules are explicit in every prompt.
Let me give you a quick tour of all the technologies that make this possible. It's an interesting mix of old-school academic tools and modern AI infrastructure.
Here's the full stack:
PDF Production: LaTeX with XeLaTeX compiler for proper Unicode support. Biber for APA-style bibliography management. TikZ when I need diagrams. LaTeX is 40 years old and still unmatched for academic typesetting.
AI Agents: Python for orchestration, Ollama running locally with the qwen3 model, PyPDF2 for extraction. Simple, effective, private.
Visual Design: HTML/CSS for pages that need visual flexibility, Playwright for headless PDF export, Reveal.js for this presentation.
Development Tools: Claude Code for pair programming - it wrote significant chunks of this codebase. Gemini helped with some design work, particularly the animated logo. And the Myerscough CSS system ties everything together visually.
All of this runs on my local NAS infrastructure - what I call AI-HUB. The agents, the Ollama models, the Claude configurations - everything centralized and under my control.
After all that process, what actually came out? Let me show you the final report - 34 pages, version 2.6, the result of all those agents and all that methodology.
Here's how LaTeX and HTML work together to create the final PDF. It's a hybrid approach that plays to each technology's strengths.
On the left, the LaTeX structure: main.tex as the entry point, then modular content files - title page, mindmap section, methodology, iconographic analysis, bibliography, annexes. Style files handle the configuration.
On the right, the design pages: export-pdf.js is the Playwright script that converts HTML to PDF. The source folders contain covers, content pages, and the Mind Elixir mindmap.
LaTeX handles what it does best - text content, APA citations, academic structure, automatic table of contents. HTML/CSS handles the visual stuff that would be a nightmare in LaTeX - the bold covers, the colorful mindmap, anything with complex visual layout.
Best of both worlds.
Here are actual pages from the report. You can see the tech tags under each preview showing what built them.
Page 1, the cover - that's pure HTML/CSS/JS, exported via Playwright. Bold Myerscough colors, geometric shapes, the animated dancing logo frozen at a nice frame.
Page 2, table of contents - pure LaTeX, auto-generated from the document structure. Click any entry and it jumps to that page - proper PDF navigation.
Page 3, introduction - LaTeX content with proper academic formatting.
The cover alone would have taken hours in LaTeX - positioning those geometric shapes, getting the colors right. With HTML/CSS, I could iterate quickly, preview in a browser, and just export when satisfied.
The mindmap page is probably the most visually impressive. That's the Mind Elixir JavaScript library, styled with the Myerscough CSS, exported to PNG and included in the PDF.
It contains all 140+ terms from the thesaurus, organized hierarchically with color-coded branches. Types of wings, symbolism, art movements, artists, techniques. You can trace relationships visually.
The methodology page is pure LaTeX - this is where I explain the MDRD methodology, the AFNOR thesaurus standard, the Panofsky iconographic method. Academic rigor in academic formatting.
The sources evaluation page shows where the AI agent work feeds in - each source gets rated on the MDRD criteria.
The analysis grid - that's the Panofsky method rendered in LaTeX tables. Five steps of iconographic analysis, clearly structured.
The Chagall page shows this applied to a specific artwork - "Over the Town" with its floating figures and dream-like wings. This is where Agent 3's output was most valuable. It pre-analyzed the iconographic elements - the blue-green palette, the upward movement, the symbolic relationship between the figures - which I then refined and contextualized.
And the back cover - HTML/CSS/JS again, matching the front cover's energy. Bookends that frame the academic content with visual boldness.
So what did we actually gain from all this? Three things stand out:
Productivity: 40+ sources analyzed automatically. What would have taken weeks of manual reading, note-taking, and organizing - the agents handled in hours. I focused on synthesis and refinement instead of extraction.
Quality: The MDRD methodology was respected throughout. Every source evaluated consistently. Every analysis structured the same way. The agents don't replace rigor - they enable it at scale.
Reproducibility: This pipeline is reusable. Different research topic, different sources, same workflow. The prompts are modular. The infrastructure is documented. Next project starts further ahead.
The key insight: AI augments human capabilities without replacing methodological rigor. I made all the intellectual decisions - which sources matter, how to interpret the analysis, what to emphasize. The agents processed data. I created meaning.
Trois choses ressortent :
Productivite : 40+ sources analysees automatiquement.
Before we wrap up, let me show you that this approach isn't limited to academic work. Here are three other projects I've built using similar AI-assisted methods.
First: News Intelligence. A multi-agent system for automated news monitoring.
The stack is Python backend with FastAPI, vanilla JS frontend, vector database for semantic search. Multiple specialized agents: one collects RSS feeds and API data, another performs sentiment analysis, another categorizes by theme, and a final one generates summaries.
The output is pretty cool - auto-generated LinkedIn posts, a monitoring dashboard with filtering, personalized alerts based on topics you care about.
Same pattern as the academic project: multiple specialized agents, each doing one thing well, orchestrated into a pipeline. Different domain, same thinking.
Premier : News Intelligence.
Domaine different, meme reflexion.
Second: JurisAssist. A presentation deck for an AI legal assistant concept.
Built entirely with Claude Code assistance - product vision, technical architecture diagrams, development roadmap, business model canvas. All in Reveal.js with professional branding that I could present to stakeholders.
The point here: AI isn't just for coding. It's for ideation, for structuring thinking, for producing professional deliverables quickly. The whole deck - strategy and visuals - was created collaboratively in a few sessions.
Deuxieme : JurisAssist.
Third: Equi SlideShow. A client presentation for a law firm specializing in employment law.
This is a responsive web slideshow - touch navigation, fullscreen mode, PDF export. CSS animations, smooth transitions, proper SEO, accessibility. Performance is solid - load time under 2 seconds, Lighthouse score 95+.
Three different projects - data processing pipeline, strategic ideation, client deliverable. Same AI-assisted approach in each case, adapted to what the project needed. The tools are flexible; it's the thinking that transfers.
Troisieme : Equi SlideShow.
Before we wrap up, let me explain the visual identity you've been seeing throughout this presentation. It's all inspired by Morag Myerscough, a British artist who studied at the Royal College of Art.
She's been creating bold, colorful public installations since 1993. Her work is instantly recognizable - saturated colors, geometric shapes, playful typography. She believes design should make people happy. Her philosophy: "Make happy those who are near, and those who are far will come."
And speaking of AI tools - you can see a video here that I generated with Runway Gen-4. I took a still photo of Morag and used image-to-video AI to bring it to life. The prompt was simple: "Woman laughing joyfully, subtle head movement, hands clapping." It shows how these tools can add life to static presentations.
The bold colors, the dancing shapes, the geometric patterns - they bring energy and joy to what could be dry research documentation. AI helps with content and now even animation; the design choices remain deeply human.
Quick bonus: the animated logo you've been seeing. Here's how it was made.
I gave Gemini a detailed prompt with design constraints - the specific Myerscough color palette, bold geometric shapes only, no gradients, needs to work as SVG.
The output was the basic shapes. Then I added the "dancing shapes" animation in CSS - each geometric element moves independently with its own rhythm. Parallelogram sways, circle pulses, triangle bounces. No JavaScript, no libraries, just CSS keyframes.
The result is that playful, joyful chaos on the title slide. It feels alive because each piece has personality. Organized randomness.
And that's the journey. From raw academic PDFs to a 34-page research report, assisted every step of the way by AI agents that I control and understand.
The question I'll leave you with: how are you using AI in your own work? Not just "do you use ChatGPT" but - have you built workflows? Specialized agents? Repeatable processes?
I'm genuinely curious what patterns you've discovered. Maybe there are approaches I haven't thought of. Maybe something here sparks an idea for your context.
Happy to take any questions - technical implementation, methodology, the tools, the philosophy. Whatever you want to dig into.
Now before we open it up to your questions, I've anticipated a few that tend to come up when I present this workflow. Let's address them proactively.
Let me address some common questions about the process and methodology.
"How long does it take to produce a report?" - About 2-4 hours compared to 2-3 days manually. The time savings come from automating the research synthesis and formatting, not from rushing the thinking.
"What's the human vs AI ratio?" - Roughly 30% human, 70% AI. But that 30% is the critical part: strategic direction, quality validation, and editorial judgment. The AI handles the grunt work.
"How many iterations before you're satisfied?" - Usually 2-3 iterations. The key insight is that well-structured prompts from the start reduce iteration cycles dramatically.
"How do you verify content quality?" - Cross-reference with original sources, critical reading, and systematic verification of all citations. Trust but verify, always.
Now the technical questions - these are the ones engineers love to ask.
"Why Ollama locally instead of cloud APIs?" - Four reasons: data privacy (academic research stays on my machine), cost (no per-token charges), independence (no rate limits or outages), and lower latency for rapid iteration cycles.
"What machine specs do you need?" - I'm running on a mini PC with 64GB RAM. But honestly, a MacBook M1/M2/M3 with 16GB works great for smaller models. The 32B parameter model is overkill for many tasks.
"Why LaTeX instead of Word?" - Precise typographic control, Git versioning for collaboration, complete separation of content and presentation, and reproducible builds. Once you go LaTeX for academic work, you don't go back.
"Which LLM model specifically?" - Qwen3:32B for complex analysis, Llama 3.2 8B for quick tasks, and Claude for final writing polish. Different tools for different jobs.
"Quel modele LLM exactement ?"
The ethical questions are often the most important ones.
"Is this acceptable in academia?" - Yes, but only with full transparency. AI is a tool, not the author. Declare its use, validate everything, and take responsibility for the final output. The same standards apply as with any research assistant.
"What about copyright?" - Generated content isn't copyrightable. But that's not the issue - the issue is ensuring proper citation of sources and avoiding plagiarism. The AI synthesizes; you verify and attribute.
"What's the actual cost?" - Ollama is free. Claude API runs $3-15 per million tokens depending on the model. LaTeX is free. The real investment is learning time, not money.
"How do I learn these tools?" - Official documentation first, then experimentation. Communities like Reddit and Discord help. But honestly, the best teacher is practice. Build something small, iterate, expand.
Let me be honest about the limitations - this isn't a magic solution.
"What are the main limitations?" - Hallucinations are real. Prompt dependency means garbage in, garbage out. AI lacks genuine creative insight. Human validation isn't optional, it's mandatory.
"When should you NOT use this approach?" - Sensitive or confidential data (unless fully local). Work requiring 100% original thought. Very recent topics where the model's training cutoff is a problem. High-stakes outputs without expert review.
"What's coming in the future?" - More autonomous agents that require less hand-holding. Better multimodal integration for image and document analysis. Domain-specific fine-tuning that really understands your field.
"Will AI replace humans?" - No. It augments human capability. Critical thinking, genuine creativity, ethical judgment, and contextual understanding remain firmly human. AI is the best research assistant you've ever had, but it's still an assistant.
Alright, those are the questions I anticipated. What did I miss? Let's open it up.
La dependance aux prompts signifie garbage in, garbage out.
